Three branches unified, order errors down 40%
A growing Lahore restaurant chain running three branches on handwritten kitchen tickets, separate cash registers, and inventory estimated from memory.
The challenge
A growing restaurant chain operating three branches in Lahore had hit the point every multi-site operator reaches: the second and third locations taught them what business they actually had.
A single restaurant is a system with one operator at the centre. The owner knows what came in, roughly what went out, who was on shift, and whether the evening felt right. That knowledge is real, it is sufficient, and it is completely non-transferable.
Kitchen Order Tickets were handwritten, producing frequent errors, delays, and wasted food. Each branch had its own cash register with no central reconciliation. Inventory was estimated by memory. Payroll was calculated manually at month end.
The owner had no real-time view of sales, stock, or staff performance across the three sites. Popular items ran out mid-service because procurement was reactive rather than planned. Nothing here was dramatic; it was the ordinary erosion that happens when the operator can only be in one building.

Two design decisions did most of the work.
Recipe costing made variance visible daily. Because each dish has a recipe, the system knows what selling it should have consumed. Variance became a daily number per branch rather than a monthly surprise across all three, and a monthly variance figure tells you that you lost money without telling you where, on which shift, or whether it was theft, over-portioning, or unrecorded waste.
Every transaction became attributable. Orders, voids, comps, and discounts each attach to a person and a shift. The point is not distrust: unattributable events cannot be investigated, so they never are.
The result
Order errors fell 40% against the handwritten process. Table turnover improved 2.1×, driven mostly by recorded ticket times replacing the owner standing in the pass to manage kitchen throughput by feel.
All three branches now report into one view, which changed the character of the owner’s week more than any single metric. Comparing sites had previously meant opening three systems and exporting to a spreadsheet, so it happened monthly at best, which is far too late to act on.
